Most retros stall because the questions are too generic. These prompts ask about specific moments in the sprint, which is what pulls real answers out of a quiet team.
Give everyone five silent minutes to add cards before anyone speaks. The first opinion said out loud anchors the room, and quieter team members stop contributing once a direction is set.
Let the team react to the cards first, then talk through the top three. A retro that touches everything changes nothing.
End with named owners. A recurring board means last sprint's actions are one click away when the next retro starts.
For a two-week sprint, 45 minutes is usually enough: 10 minutes collecting cards in silence, 5 minutes reacting, and the rest discussing the two or three items the team reacted to most.
Share a board link at the start of the call. Everyone adds cards at the same time from their own screen, reactions show what the group agrees on, and the written summary is generated when you close the board.
